Before any activity is entered, three things need to exist: the scope, the contractual milestones, and the delivery strategy. Skipping this is the most common cause of a schedule that has to be rebuilt in month three.
Read the contract for the dates that carry consequences: completion, sectional completion, access dates, owner supplied equipment, permit responsibilities and any liquidated damages. These are fixed points. Everything else is a variable you control.
Decide the strategy next, because it determines the shape of everything that follows. Are you building floor by floor or zone by zone? Which trades run continuously and which mobilise repeatedly? Where are the long lead items? A schedule built without an explicit strategy tends to reflect whatever order the estimator listed the work in.
Break the project down until each activity is something a single trade can be held accountable for, in a defined location, with a clear finish condition.
A workable test: could a foreman look at this activity and say yes, my crew did that, or not yet? Level 3 fit out fails the test. Install ceiling grid, Level 3, zone B passes it.
As a rule of thumb, activities longer than the lookahead window are too coarse to manage, because they will sit at partially complete for weeks while telling you nothing. Two to fifteen days suits most building work. Very short activities are equally unhelpful, since maintaining them costs more attention than they return.
Break work down by location as well as by trade. Two crews in the same trade working different zones are two activities, because they can succeed or fail independently.
Sequence by asking what physically prevents this activity from starting, and link accordingly. Finish to start relationships should be the default. Start to start and finish to finish links are useful for genuinely overlapping work but are frequently used to hide the fact that nobody has thought the sequence through.
Use date constraints sparingly. Every activity pinned to a fixed date is a place where the schedule stops calculating and starts asserting. If most of the programme is constrained, you no longer have a network, you have a wall planner, and it will not tell you the consequences of a delay.
For durations, ask the people who will do the work, and be explicit about the crew size assumed. A duration is meaningless without the resourcing behind it, and an activity quoted at ten days with four operatives becomes something else entirely when two are reassigned.
Once the network is linked, calculate the critical path and look at it critically. If it runs through activities nobody considers risky, the logic is probably wrong rather than the project unusually safe.
A schedule built alone is a proposal. It becomes a plan when the people who will execute it have reviewed the sequence and agreed it is achievable. Running a pull planning session per phase is the most reliable way to get there, and it surfaces missing scope and handoff assumptions that no desk review finds.
Check resource loading before agreeing the baseline. A logically sound schedule can still require nine electricians in a week when six exist, and levelling that after work has started is far more disruptive than adjusting the sequence beforehand.
Then baseline it formally and keep the baseline unchanged. Progress and delay are only measurable against a fixed reference, and a baseline quietly revised each month removes the project's ability to demonstrate what happened.
Everything above produces a schedule. Keeping it true is a separate discipline, and it is where most of the effort actually goes.
Run a rolling lookahead that identifies constraints on upcoming activities and assigns each one an owner and a need by date. Capture weekly commitments from the trades rather than assuming the programme speaks for them. Record a reason every time a commitment is missed.
Update progress against a defined standard, not a feeling. Agree in advance what complete means for each activity type, otherwise ninety percent becomes a negotiating position rather than a measurement.
The practical obstacle is that this cadence depends on information arriving from people who do not use the scheduling tool. Playbook exists to make that participation lightweight: subcontractors and field teams can confirm readiness, submit progress with photos or a voice note, and raise a blocker against the specific activity it affects, so the schedule reflects site conditions without the project manager reconstructing them from calls and messages.
